
Solar, Prepaid, and Peer-to-Peer: How Nigerians Are Building the Grid the State Couldn't
With the national grid collapsing on schedule, a patchwork of pay-as-you-go solar startups, battery-swap networks and neighbourhood micro-grids is quietly wiring up the country — one rooftop and one prepaid token at a time.
The grid went down again at 2:14 in the afternoon, and nobody in the Surulere workshop even looked up. The sewing machines kept humming. The lights stayed on. Overhead, a modest array of solar panels and a wall of batteries did the job the national grid had, once more, declined to do. "We stopped waiting for NEPA a long time ago," the workshop owner said, using the decades-old nickname Nigerians still use for the power utility, long after its official name changed. "Now we make our own."
That sentence — we make our own — is becoming the quiet motto of a Nigerian energy revolution that owes almost nothing to the state. Where the national grid has failed, a sprawling, entrepreneurial patchwork of solar startups, battery networks, and neighbourhood micro-grids is stepping in.
Pay-as-you-go changed everything
The breakthrough was not the solar panel. Panels have been around for years, but the upfront cost put them out of reach for most households. The breakthrough was financial engineering: pay-as-you-go models that let a family install a solar system and pay for it in small increments, often via mobile money, the same way they buy phone airtime.
A customer pays a modest deposit, takes the system home, and unlocks power with prepaid tokens. Miss a payment and the system locks remotely until you top up. It is credit and energy fused into one product, and it cracked open a market that cash-upfront pricing had kept shut.
"We didn't sell people solar," a startup founder in this space told me. "We sold them a way to afford it. The technology was ready years ago. The financing wasn't."
Battery swaps for the informal economy
For the traders, welders, and barbers of the informal economy, a different model emerged: battery-swap networks. Rather than owning a fixed system, a small business rents a charged battery, uses it, and swaps it for a fresh one at a local station — no upfront capital, no maintenance headache. It is the same logic that powers electric-motorcycle fleets, applied to a corner shop's freezer.
Micro-grids where the grid never reached
The most ambitious model skips the household entirely. In communities the national grid never reliably served, developers are building solar-powered micro-grids — small, self-contained networks serving a village or a market cluster, metered and prepaid.
- A cold-storage unit that lets a fish trader stop losing stock to spoilage.
- Reliable light that extends a tailor's working day past sunset.
- Phone-charging and connectivity that plug a village into the digital economy.
These are not charity projects. They are businesses, and their viability proves something important: reliable power in underserved Nigeria can be a paying customer, not just a development-aid line item.
The state's ambiguous role
Where is the government in all this? Mostly, encouragingly, out of the way — and occasionally helpful, through electrification programmes that subsidise rural micro-grids. But the deeper truth is uncomfortable for policymakers: citizens have concluded the state cannot be relied upon for power, and have routed around it. Every rooftop array is a small vote of no confidence in the grid.
There are real limits. These systems handle lights, fans, phones, and small tools well; they struggle with the heavy industrial loads a modern manufacturing economy needs. Solar-and-battery is a lifeline, not yet a substitute for a functioning national grid. Nigeria still needs the big, boring infrastructure it has failed for decades to build.
But something has shifted. A generation of Nigerians has stopped organising its life around when the grid might come on. Back in Surulere, the workshop owner tapped a prepaid token into her inverter as casually as she once topped up her phone. "Government power is a bonus now," she shrugged. "Not a plan." The country is being wired up from the bottom, one rooftop at a time — by the people the top left in the dark.
